Building a Complete Equipment Programme for a Grain Treatment Specialist


Context

A French industrial company specialising in grain treatment — covering warehouse storage and ship holds prior to export — was purchasing a range of industrial fans through a European distributor at a significant annual cost. The procurement represented several hundred thousand euros per year, with no direct relationship with the actual manufacturer. The initial brief was clear: find a technically equivalent, compliant, and directly sourced alternative. But as the collaboration developed, the scope expanded progressively — into custom product development, complementary equipment lines, and a structured ATEX catalogue to address the specific compliance requirements of hazardous grain treatment environments. The partnership is ongoing.


Approach

The mission unfolded across four phases, each building on the previous as the client's needs became clearer. ① Industrial fan sourcing & compliance analysis Extensive sourcing across China targeting specialist manufacturers, benchmarked against the existing product's technical specifications: airflow, static pressure, noise level, materials, and build quality. A critical part of the work was compliance analysis — the fans being used in fumigation environments, applicable European standards were strict and eliminated a significant number of technically capable but non-certified solutions. Trade fair participation provided direct access to manufacturers and enriched the supplier landscape beyond desk research. ② Custom aérotherme co-development The client required a warehouse heating solution not available as a standard product on the market. A co-development process was initiated with a selected Chinese manufacturer: technical specifications were written, plans and drawings produced, and a prototype designed and validated. Negotiations covered MOQ, tooling costs, development timelines, and intellectual property terms. The aérotherme is now at prototype validation stage. ③ Complementary product range sourcing As the partnership deepened, sourcing was extended to UV insect killers — equipment used in the same warehouse and ship hold environments. Each product line followed the same qualification process: technical benchmark, compliance verification, and supplier assessment. ④ ATEX catalogue development Grain treatment facilities — particularly ship holds and enclosed storage — fall under strict hazardous zone classifications. A dedicated sourcing effort was initiated to build an ATEX-certified product catalogue, enabling the client to respond to growing compliance demands from its own end customers and position itself as a fully equipped supplier for the sector

Outcome

By sourcing directly from manufacturers in China, the client achieved a purchase cost reduction of 2 to 3 times compared to its previous European distributor supply — on an annual procurement base of several hundred thousand euros, representing a structurally significant impact on margins. Beyond the cost savings, the client now has a broader, more autonomous equipment programme: a co-developed heating solution entering production, a complementary product range for its core operating environments, and a structured ATEX catalogue that strengthens its positioning as a fully equipped supplier in the grain treatment sector. The collaboration is ongoing.
